Jai Kora is a Melbourne-based engineer and technology leader with more than a decade of experience building with Laravel and AWS.

He is currently CTO at Syncio, a multi-tenant Shopify inventory synchronisation platform serving more than 1,400 merchants. There, he works at a scale where queue design, webhook reliability, and infrastructure decisions have real-world consequences.

You Don't Need Great Architecture Until You Do

The hardest architecture decisions are rarely the first ones. The real challenge is recognising when the approach that got you this far is no longer enough.

This talk follows Syncio's evolution from a simple MVP to a mature SaaS platform, exploring how architectural needs change as products, customers, and operational demands grow.
Using real examples from Syncio's growth journey, this talk explores five distinct stages of architectural evolution and the business realities that drove each transition.

Topics include scaling challenges, queue systems, tenant isolation, operational complexity, and the difficult decisions that emerge when existing solutions begin to show their limits. Throughout the talk, you'll see how technical decisions are often shaped less by technology itself and more by changing business requirements.
You'll leave with a practical mental model for making architectural decisions in context rather than chasing idealised solutions too early.

The talk also introduces specific Laravel patterns for queue fairness and tenant isolation, while helping you recognise the signals that indicate it's time for architecture to evolve.
Ideal for developers, technical founders, and software engineers who want to better align architectural decisions with business realities and long-term product growth.
